Sales Roleplay for Managers: Run Practice Reps Will Use

3 min readBy the Salesy team

The short answer: Managers should run sales roleplay as a short practice loop: choose one behavior from current work, prepare a realistic buyer brief, explain the standard, model participation, run the attempt without interruption, gather evidence-based feedback, choose one change, and replay the pivotal moment. Keep unfinished practice separate from public performance rankings.

Managers often make roleplay harder than it needs to be by inventing a scenario in the room, interrupting to coach, and ending after the feedback. Preparation and replay are the parts that turn an awkward performance into useful practice.

Pair this guide with Sales Training Workshop: An Agenda Built Around Practice, then use the practice plan below to rehearse.

Prepare the scenario and standard

Use a pattern from calls, pipeline, a product change, or an upcoming buyer situation. Write the buyer's role, context, private facts, likely pressure, boundaries, and acceptable outcomes. Remove unnecessary sensitive details.

Choose one observable behavior and explain it before practice. Provide an example of evidence that meets, partly meets, and misses the standard.

Set the tone through manager behavior

Describe the session as a place to experiment and improve. Participate yourself, accept feedback, and avoid rescuing the seller or performing an impossible buyer. Do not surprise a rep with a public roleplay that affects evaluation without a clear process.

Keep practice data and feedback within the stated purpose. If roleplay is also used for certification, separate the practice and assessment conditions.

Use short rounds and no live interruption

Brief the roles, run four to seven minutes, and let the seller finish. A mid-call coaching interruption removes the need to retrieve the skill and changes the evidence. Take notes for the debrief instead.

Use groups of three when possible: seller, buyer, and observer. Rotate roles so reps experience the buyer's perspective and everyone receives repetitions.

Debrief in a consistent order

Ask the seller what they noticed. Ask the buyer how a specific response affected understanding or willingness to continue. Let the observer add one example tied to the target behavior. The manager clarifies the standard and selects one change.

Restart just before the missed moment and replay. Do not use the remaining time for a lecture or ten additional notes.

Carry the behavior into coaching and calls

Ask each rep where the skill will appear in current work. Reference the same standard in call review and one-to-ones, and open a future session with an example of transfer or a revised scenario.

Use the weekly training agenda for a repeatable cadence and roleplay feedback for the debrief structure.

Practice plan

Run a fifteen-minute manager-led round

Protect enough time for the second attempt.

  1. Explain the buyer, one target behavior, and the standard.
  2. Run a five-minute attempt without interruption.
  3. Use seller, buyer, and observer feedback in that order.
  4. Choose one behavioral change and replay the pivotal exchange.
  5. Name the live call and follow-up evidence for the week.

Frequently asked questions

How should a sales manager run roleplay?

Prepare one relevant scenario and behavior, run a short uninterrupted attempt, debrief from evidence, choose one change, and replay immediately.

Should managers play the buyer?

They can, especially when context and judgment matter. Peers or AI can provide additional repetitions while managers focus on standards and coaching.

How do managers make sales roleplay less awkward?

Explain the purpose, model participation, avoid surprise performance, keep feedback behavioral, start with manageable difficulty, and normalize imperfect first attempts.
