Sales Roleplay Scorecard: What to Measure in a Practice Call

3 min readBy the Salesy team

The short answer: A useful sales roleplay scorecard evaluates observable behaviors: whether the rep established relevance, asked and followed up on questions, reflected the buyer's meaning, clarified objections, and agreed an appropriate next step. Each rating should include evidence from the conversation.

A single score feels precise but rarely tells a rep what to practice next. A better scorecard separates the conversation into a few behaviors and asks the reviewer to cite what they heard.

Pair this guide with Sales Roleplay Tips That Make Practice Feel Useful, then use the practice plan below to rehearse.

Score behaviors the rep can change

Use three ratings for each behavior: observed, partly observed, or not observed. The reviewer then records a short quote or timestamp. Evidence prevents the feedback from turning into a debate about personality and makes the next attempt easier to plan.

Keep the scorecard short enough to use. Opening relevance, question quality, listening, objection diagnosis, value connection, and next-step clarity cover most general practice calls. Add product or compliance criteria only when they are genuinely part of the exercise.

  • Relevance: the buyer can understand why this conversation may matter.
  • Discovery: questions progress from current state to impact and priority.
  • Listening: the rep uses the buyer's answer in the next response.
  • Objections: the rep clarifies before explaining or defending.
  • Next step: the action, owner, and purpose are explicit.

Separate observation from interpretation

An observation sounds like: “The rep asked three questions before summarizing the problem.” An interpretation sounds like: “The rep was consultative.” Record the observation first. It gives the rep something concrete to repeat or change.

Delivery feedback also needs evidence. Instead of “sound more confident,” note that the rep sped up during the price response, spoke over the prospect, or ended each statement with rising intonation. These are behaviors that can be rehearsed.

Turn the scorecard into the next practice rep

Ask the rep to identify one strong moment and one moment they would replay. Compare their view with the scorecard, then choose a single focus for the next round. Immediate repetition is where the evaluation becomes training.

Do not use a general roleplay score as a performance ranking without considering scenario difficulty and reviewer consistency. Scores are most useful for comparing a rep with their own previous attempts under similar conditions.

Practice plan

Build a five-line scorecard

Create a scorecard you can complete in two minutes after a call.

  1. Choose five observable behaviors tied to the exercise.
  2. Define observed, partly observed, and not observed.
  3. Leave space for one quote or timestamp per behavior.
  4. Score a practice call independently with a partner.
  5. Compare evidence and choose one moment to replay.

Frequently asked questions

What should a sales roleplay scorecard include?

Include a small set of observable behaviors, simple rating definitions, and space for evidence from the conversation.

Should roleplay scores be used to rank reps?

Use caution. Scenario difficulty, evaluator judgment, and product context affect scores. They are generally better for coaching and tracking an individual's comparable attempts.

Can AI score a sales roleplay?

AI can provide fast, consistent prompts for review. Check the transcript and context before treating an automated judgment as correct.
